Team Objective

Transform the existing HP desktop into the first fully operational Smartup Hub by hosting the complete SmartupOS stack on the current hardware using Windows 10 Pro + WSL2 (Ubuntu). The machine will operate as a permanent, always-on server connected via wired Ethernet, replacing external cloud infrastructure during the project's early stages.

At the same time, repurpose the MacBook Pro into a dedicated development workstation running macOS Sequoia with Nix as the primary package and development environment manager. This separates infrastructure from development, creating a reproducible and sustainable workflow.

Why: This objective establishes the first real-world Smartup Hub and demonstrates that SmartupOS can operate on affordable, consumer-grade hardware without relying on commercial cloud providers.

It supports several strategic goals:

  • Reduce operational costs by replacing Clever Cloud and Hetzner during the early research phase.
  • Increase digital sovereignty by hosting SmartupOS infrastructure on hardware owned and controlled by the organization.
  • Create a reproducible infrastructure that can later be replicated by other Smartups.
  • Separate infrastructure management from software development, resulting in a more stable and maintainable workflow.
  • Validate the hypothesis that a complete Smartup can operate on modest hardware before scaling to cloud infrastructure.

Cloud deployment remains an option for future growth, but only becomes necessary once usage exceeds the capabilities of the local Smartup Hub (estimated at approximately 100 active users).

How: The objective will be executed in two parallel workstreams.

Workstream A — Smartup Hub

Configure the HP desktop as a permanent infrastructure node while retaining Windows 10 Pro as the host operating system.

The server environment will run inside WSL2 (Ubuntu) and host the complete SmartupOS stack using Docker Compose, including:

  • Forgejo
  • PostgreSQL
  • Matrix / Synapse
  • Element Web
  • Engelbot
  • Timeline0
  • Reverse proxy
  • Monitoring
  • Automated backups

All infrastructure will be documented and version-controlled to ensure reproducibility.

Workstream B — Development Workstation

Configure the MacBook Pro as the primary development environment using:

  • macOS Sequoia
  • Nix
  • Git
  • VS Code
  • Docker (where required)
  • AI development tooling
  • Reproducible development shells

The laptop becomes a dedicated development machine while all production services execute on the Smartup Hub.

4. Deliverables

  • A permanently running Smartup Hub hosted on the HP desktop.
  • Complete SmartupOS stack running locally.
  • Migration of all development services away from Clever Cloud and Hetzner.
  • Documented infrastructure architecture.
  • Docker Compose configuration stored in Git.
  • Automated backup strategy.
  • Monitoring and health checks.
  • SSH-based remote administration.
  • MacBook Pro configured as a reproducible Nix development workstation.
  • Updated SmartupOS documentation describing the Smartup Hub architecture.

What: * The HP desktop reliably operates as the first Smartup Hub.

  • The complete SmartupOS platform is hosted locally without dependency on external cloud providers for day-to-day operation.
  • The MacBook Pro functions solely as the primary development workstation.
  • Infrastructure configuration is fully documented and reproducible from version-controlled source.
  • Daily development can continue uninterrupted even if external cloud providers are unavailable.
  • Hosting costs are substantially reduced while maintaining reliable operation.
  • The Smartup Hub demonstrates that SmartupOS can sustainably support approximately 100 active users before cloud-based scaling becomes necessary.
